<p>It all started with an opportunity to turn a debt into a business. Our friend, a grape grower, hadn’t been paid for his grapes for three years. The only thing we could get out of the winery that owed him the money was a trade: debt for goods and services. The goods were bulk wine, and the services were bottling services.</p>
<p>We were undercapitalized and astonishingly deficient in industry knowledge. Then, all of a sudden, we had $300,000 worth of grapes and bottling services, but no clue as to what to do to convert those assets into cash. We were humbled. We started asking questions, lots of questions. We didn’t know it at the time, but we were crowdsourcing.</p>

<p>It’s always painful for us to hear a new wantrepreneur talking about the first steps they’re going to take when they <a href="/what-business-should-i-go-into/">go into business</a>. They usually say something like, “Well, if I’m going to go into business, I’m going to need to get an office, a production facility, and a warehouse.” And “I’m going to need a new car, a new truck, new furniture, and new machinery. Oh, and I’m going to need a full staff.”</p>
<p>Interestingly, they believe that their business success is based on the acquisition of those items. They’re excited to hear stories of how similar startups with similar wish lists got funded. Presumably, a big reason for the funding is to support all that overhead in lieu of income from sales for a period of time. This is also known as a “burn rate.” The idea is to get the business all set up with enough in the bank to pay your bills until sales “take off.” This is also known as a “runway.”</p>
<h3>The Millstone Around Your Neck</h3>
<p>We grimace when we hear these comments. True, their business will eventually need these things, for at least the startup and build up phase. However, these reoccurring monthly costs are a huge millstone around their necks, pulling them down while they’re trying to swim upstream to achieve a positive cash flow. Like it’s not hard enough already? So now, before we even achieve a positive cash flow, let’s put our precious time, money, and attention into building out the business? No!</p>
<p>Some startups may know that sales will be the most difficult part. They suspect it’s a lot of energy for very little return, especially at first. But they can put it off and take refuge in doing something that does “show”, like spending money on assets and overhead. Other startups may just plain underestimate the amount of time, energy and focus it takes to actually make sales happen.</p>
<p>What’s crazy for us is how easy it is to borrow money when there’s hard assets involved. This lending policy further temps startups to put on that millstone. It’s as if the lenders and investors believe they can take those assets back if you default. But even if they can, they’re hard to move and certainly can’t return the full cost.</p>
<h3>Focus on Sales not the Millstone</h3>
<p>For whatever reason, tying up precious capital in bricks and mortar and bringing on a staff can distract you from your primary objective, sales! You can outsource most of this stuff anyway. In fact, once you free yourself of the monthly millstone, you may decide you don’t want to burden yourself with a bunch of assets and overhead, so you can put more focus on sales. We believe that sales earns these types of assets, not the other way around.</p>
<p>When we started Barefoot Wine, the first thing people would ask us was, “Oh, the wine business! Where are your vineyards and how many acres do you have?” Our answer was simple, “None! But we have sales &#8211; lots of sales!”</p>
<p>When we got started, we couldn’t get financing so we had to make sales happen early and often just to survive. We had no runway and we couldn’t afford a millstone. So we outsourced as much as we could. Today we recommend this “beyond lean” startup strategy to our clients.</p>
<h3>Outsource Everything But&#8230;</h3>
<p>We believe you can <a href="/entrepreneur-outsource-everything-but-accounting-quality-control-and-sales/">outsource everything but sales, accounting, and quality control</a>. By doing the sales yourself, especially to get started, you gain a deep respect for the customer and the market fit of your products and services. This will become a priceless experience as you grow your company and ultimately hire and train your own salespeople.</p>
<p>In-house accounting is critical. You need to see the numbers now! You can’t wait a month or two to see what’s happening in your business. It will be too late! That business plan you spent so much time writing is now replaced by the cash flow report. And successful cash flow management turns out to be a critical startup skill.</p>
<p>You can outsource production, but you can’t outsource quality control. You need to have your person in your contracted facilities to ensure quality. Your production contracts must specify in great detail all the requirements necessary before you will pay for those goods and services.</p>
<p>But pretty much everything else can be done by somebody else. And in many cases, better than you can do it yourself. Don’t encumber your fledgling business with a bunch of overhead bills hungry for monthly bucks. Jump on the hardest job, sales! Once you make that sale, you’ll be surprised at how many vendors jump out of the woodwork to help you keep those sales going. After all, your <a href="/sales-the-job-that-resists-automation/">sales</a> are what’s paying everybody’s bills.</p>
<p>The next time a wantrepreneur tells us about their startup plans, we would love to hear them say, “To get started, I’m outsourcing everything except for sales, accounting, and quality control!”</p>

All problems have this in common:  They must be solved and generally with some urgency!</p>
<p>How do you approach a problem? What is the best way to discover the solution? By knowing what questions to ask you are more likely to find an elegant solution &#8211; one that simplifies the situation and benefits all parties. We don’t have all the answers, but we do have most of the questions.</p>
<ol>
<li><strong> Define It.</strong> What <em><u>is </u></em>the problem anyway? Not just what it appears to be, but why it exists, and what is the outcome you want? We’ve found that many times the solution is the best <em>definition</em> of the problem. Open it up for others to define the problem. You may be surprised at how different people perceive the same problem. These different perceptions can give you some helpful insight leading to a solution.</li>
<li><strong> Look it from All Angles.</strong> How does the problem look from a timing standpoint? Will it go away on its own? How does it look from the customer’s stand point? What about your distributer, or your supplier? Compare and contrast this problem with other problems. We actually solved several problems by realizing they were merely symptoms of a larger problem, which when corrected, solved the symptoms.</li>
<li><strong> Take Inventory. </strong>List your assets. What leverage do you have? What things can change and what cannot? How much time is required to fix the problem? Is there a temporary fix? Who are the people, places and things involved? What kind of a budget is available? How many people can you put on the problem? What does the ideal solution do? Does it or can it solve other problems? Is it a tangible solution like a sign, package or price, or is it a process that requires a checklist, signoff sheet, job description, or clause in a contract?</li>
<li><strong> Get Above It All. </strong>Straight up is the fastest way out of the box and may be the fastest way to the solution. If you get up high enough, you begin to see the relationships involved in the problem. And you begin to see how others solved similar problems in other spaces. You can borrow and apply parts of their fixes. By taking the 10,000-foot view, you can see other parts of the problem you may have missed and other resources you may have overlooked.</li>
<li><strong> Who Wins?</strong> Does the problem hurt more than just your company? What other people benefit when you solve the problem? They also have a vested interest, so bring them on as strategic partners to solve your collective problem. We often brought market problems up with to our suppliers and vendors who were more likely to make allowances, enabling us to continue and even increase buying their products and services.</li>
<li><strong> Let It Simmer!</strong> Don’t panic and rush to the first solution that presents itself. The hasty solution may cause even more problems down the line. Take some time after you have completed the 5 steps above to just chill. Then when you least expect it, Bang! All the pieces fall together! The elegant solution presents itself. We usually say, “Wow! That’s so simple, why didn’t we see that before?” It was because we were too anxious to let our minds crunch the data and spit out the answer.</li>
</ol>
<p>Of course, believing there <em>is</em> a solution will open your eyes to <em>seeing</em> it!</p>

Today, November 11, 2015, it is our honor and our pleasure to speak at the first annual <a href="http://mohegansun.com/events-and-promotions/schedule-of-events/vets-rock.html" target="_blank">Vets Rock</a> event at Mohegan Sun in Connecticut.  What would we share at this keynote event with more than 100 veteran-owned businesses that would be of the greatest value to them? What lessons have we learned, often the hard way, in our own business experience that they could use to improve their own businesses &#8211; tomorrow?</p>
<p>Of all the challenges aspiring, launch and growth-phase entrepreneurs face, the top has to be capital, or should we say the lack of it. The key to success of any business is simply making more money than it costs you to stay in business. So we decided to share how to reduce the need for capital in the first place.</p>
<p>Here are 7 tips that worked for us:</p>
<ol>
<li><strong> Discover Your Hidden Assets.</strong> What do you already bring to the table, and what can you find if you look with expectant eyes? Discover how you can repurpose something you have for something you need. Be resourceful. Solve problems creatively. We used a door for a desk and a laundry room for an office.</li>
</ol>
<ol start="2">
<li><strong> Identify and Work With Your Strategic Allies.</strong> Those who succeed if you succeed are your strategic allies. Learn how your products or service benefit your customers, suppliers, and the community. Find a small company you can work with that is poised to grow, and grow with them. We provided a small company called Trader Joe’s with a fun California product and together we spread across the country.</li>
</ol>
<ol start="3">
<li><strong> Use Your Suppliers and Buyers as Bankers.</strong> Treat your suppliers like business partners. Enter into long-term contracts so they can see a future with you. Keep them up to date on your progress, challenges and opportunities. Notify them in advance when you will be late on a payment, and show them how you will get current. Then ask for extended credit to expand your business and increase your purchases from them. We offered our buyers quantity discounts for cash.</li>
</ol>

<li><strong> Pay for Performance.</strong> Discover the metrics that demonstrate sales, growth, and profitability, then reward your people for achieving those goals. Keep the bonus period short term, such as every month or every quarter to keep the goals active and achievable in their minds. We matched our people&#8217;s 401K either 50%, 100%, or 150% based on quarterly achievement.</li>
</ol>

<li><strong> Outsource (Locally) Everything but Sales, Quality Control, and Accounting.</strong> Don&#8217;t invest in a ton of bricks and mortar or other overhead that require monthly payments whether you have sales or not. Try for just-in-time production and avoid holding large inventories. We outsourced production but held our producers to a set of quality specifications in a contract.</li>
</ol>

<li><strong> Reduce Turnover.</strong> The #1 hidden cost in any business is turnover. It can result in the loss of your company knowledge, supplier relationships, and even customers. The key is to hire, orient, train, and compensate properly. If you are paying your people right, the producers can&#8217;t afford to leave and the non-producers can&#8217;t afford to stay.</li>
</ol>

<li><strong> Reduce Your Cost of Advertising.</strong> Think about your customers as belonging to a community which is interested in more than your product. That community has needs and cause-based groups that work to satisfy those needs, such education, conservation, human rights, and support of the arts. By supporting community fundraisers and non-profits , we gave their members a social reason to buy our products.</li>
</ol>
<p>These 7 tips can help anyone who runs a business, and we are happy to give back to our vets by sharing these lessons with them today, Veterans Day, 2015.</p>

<p><em>The Barefoot Spirit</em> succeeds on several levels.</p>
<p>Those in or around the wine business will enjoy some of the inside scoop on how a young couple naively entered their industry, made predictable mistakes and yet survived. And eventually prospered. Actually, though the product was wine, their journey might serve as a blueprint smart people with boundless energy and dogged persistence could apply to any business. There&#8217;s also a “feel good” element to the Barefoot story. Houlihan and Harvey found ways to “do well by doing good.” when they applied their social consciousness in helping causes they thought worthy—and did it in ways that helped build their brand.</p>
<p>When a winemaker friend was owed money by a bankrupt Sonoma County winery in 1985, the couple came up with a novel way to make him whole. They convinced the winery, which was cash poor, but did have a couple of unrealized assets—unbottled wine in tanks and a functional bottling line—to resolve their debt in wine and bottling services. They would help their friend out by selling the wine. After all, it was good wine. How difficult could it be?</p>
