Some believe, “If you want it done right, you have to do it yourself!” They say, “Nobody can do it like I can do it.”  And this may be correct, but sooner or later you must delegate. There’s just too much to do in a growing business, you simply can’t do it all yourself.</p>
<p>It’s certainly a compromise, but we believe successful delegation is a two-way street. The owner must accept less than “perfect” performance. The employee or contracted services individual must move out of their comfort zone, develop new habits, and accept new responsibilities.</p>
<p>Here’s what we have learned after years of experience, most of which was painful. Perhaps it will help you delegate more successfully.</p>
<ol>
<li><strong> Look for Extrapolation Learners.</strong> People who can extrapolate the underlying principle from an example and apply that principle to a new example they haven’t seen before are good candidates for delegation. Many people don’t bother looking for principles since they can get cut-and-paste examples for pretty much everything they need on line.</li>
</ol>
<p>You will find many who say, “Like what?” to everything you ask, even when they have seen an example of the same principle in operation before. Avoid delegating to these people. Delegate only to people who glean overarching principles from the examples given in trainings and their own experience.</p>
<ol start="2">
<li><strong> Seek Integrity.</strong> When people do what they say, don’t drop assignments you haven’t regularly asked about, and voluntarily keep you posted on the status of their projects, they are good candidates for delegation. Look for people who take responsibility to get the job done and don’t blame others.</li>
</ol>
<p>Avoid delegating to people who say, “They never got back to me” when you have to ask, “What happened on that project?” because they didn’t voluntarily inform you. Don’t delegate to people who have demonstrated they will only accept the minimum level of responsibility required of them in order to get paid.</p>
<ol start="3">
<li><strong> Look for Coachability.</strong> When people can take and apply constructive criticism, look for policies and procedures that can help them get their job done better and faster, and show steady improvement, they are excellent candidates for delegation.</li>
</ol>
<p>Avoid candidates who take constructive professional critique personally or don’t seek experienced help because they so desperately want to appear self-sufficient and all-knowing.</p>
<ol start="4">
<li><strong> Seek Self-Starters.</strong> When people see the big picture and, without being asked, initiate appropriate action, mitigate a problem, or improve an unstable situation, they are great candidates for delegation. They still require some supervision, but are less likely to require micro-management.</li>
</ol>
<p>Avoid delegating to people who have already demonstrated a need for constant supervision and vigilant oversight.</p>
<ol start="5">
<li><strong> Look for Mistake Learners.</strong> Accept that mistakes will be made. Look for candidates who learn from them, candidates that see them as an opportunity to get to the bottom of what happened, candidates who write new documents to prevent a reoccurrence, and candidates who can improve your company’s policies and processes.</li>
</ol>
<p>Avoid those who hide or try to cover up their mistakes, or blame others (finger pointers). Seek to rid your company of those people who continue to make the same mistakes.</p>
<ol start="6">
<li><strong> Provide Incentives.</strong> Create a bonus structure for the folks you delegate to. Make sure you both agree on the metrics. Use your new bonus plan for just one year, so in subsequent years you can improve the requirements as you discover and fine tune what’s necessary to achieve the results you are looking for.</li>
</ol>

<li><strong> Give Regular Reviews. </strong>Make the reviews more frequent in the beginning to avoid the formation of bad habits or misconceptions. Always come back to the principles. Always remind the candidate about the importance of sales, growth, and profitability. Go over the decisions they have made, validate the correct ones and offer advice on the ones that need improvement.</li>
</ol>
<p>Delegation is an imperfect art, but you can mitigate the risk of failure by looking for the attributes in others that will give you confidence and peace of mind. You must train your candidates on the process knowledge and operating principles necessary to take on the responsibilities involved. Then you must give them clear goals and regular reviews – and let them do it their way.</p>
<p>We like to say, “When the cement is wet, you can move it with a trowel. When it gets hard, you’ll need a jackhammer.” So, overkill on orientation, make sure they know where the money comes from (sales!), and confirm that your candidate thoroughly understands the <em>principles</em> that will guide their decision making.  Then accept the inevitability that they will make mistakes, and they will make decisions that will be different that yours. Some of those decisions may even be <em>better!</em></p>

Sooner or later you will make a bad decision unless you grasp the overriding reason for the process.</p>
<p>If you can’t extrapolate the principles behind the processes, you will not recognize the disguised variations.</p>
<p>For instance, the principles behind paying bills is not to just to satisfy the invoices. The principles are to develop a good credit rating, improve relationships with your creditors, and stay in business. In our experience, we found 15% of the invoices were wrong! Still, we know of several bookkeepers who blindly paid invoices because they thought the process <em><u>is</u></em> their job, and <em>all</em> there is to their job!</p>
<p>We surmise that they too were rushing to complete the nitty gritty process of bill paying without understanding the reason behind it. Keep this in mind when training or learning.</p>
<p>Look at the big picture first, and then break it down from there. If you are learning, ask, “Why are we doing this?” If the answer doesn’t take you back to a clear understanding of how your business makes money, ask again until you get it. Don’t be quick to say “got it” when you don’t. It’s not enough to know the process if you don’t know the reason behind the process.</p>
<p>Today we can learn all kinds of processes without having a clue why or what the big picture is. You Tube is full of overly short lessons on how to do stuff, but they assume you know the why. You may also think <em>you </em>know the why. But if you want a rock-solid education that won’t show its limitation when you have to make that decision that wasn’t in the procedures, you’d better get the <em>reason</em> down cold first.</p>
<p>We always look for employees who can extrapolate. Without this skill, they can drive you crazy with ‘’Like what, like what?” as they demand more and more examples. In fact, if they make a mistake, they will tell you that you did not give that particular example. But it’s the principle <em>behind</em> the example that is the real lesson. If you want your people to really “get it,” you must spend the time to make sure they see the correlation <em>between</em> the examples.</p>
<p>The definition of extrapolation is: to use known facts as the starting point from which to draw inferences or conclusions about something unknown. Here are three ways to identify and improve extrapolation learners:</p>
<ol>
<li><strong>At the Interview.</strong> Ask them the reasons behind the processes they were responsible for on their last job. Listen for over simplifications, and reasons that don’t tie into the big picture. Ask them how and why they solved a new problem based on their understanding of the reason for a process they were taught.</li>
<li><strong>During The Training.</strong> After they have a gotten a process down, give them a situation you haven’t discussed and see if they can noodle it out on their own. If they can, you have successfully communicated the “Why.”</li>
<li><strong>On the Job.</strong> Watch for misconceptions or shortsighted assumptions about the “Whys” in their work and in their queries. Listen for questions that show they don’t understand the big picture. Spend the time to show them how they can make better choices if they understand the “Why.”</li>
</ol>
<p>It is a big picture world out there, so remove the blinders you put on your people when you  just give them “the one thing” and  “the step-by-step process.”</p>

<p>In our fast-paced world with instant answers at the tip of our fingers, it’s easier to get an &#8220;answer&#8221; quickly and then move on with rest of your work. But if you think “work” is simply cut and paste, staying busy, and putting in your hours, think again. Are the answers so easily accessible you have forgotten how to extrapolate? Don’t become an automaton! The real work is reasoning, questioning, and looking for the root truth behind the examples that you are given so you don’t continue to require them for every situation.</p>
<p>We work with many young people in the colleges and in the work force. The question we often get is, “How can I move ahead in my career?” We think these young folks are very bright and capable, but they have grown up with a technology that can easily become a crutch as it panders to our inherent desire to want to do things in the easiest way possible without acquiring core understandings. It also panders to our desire to want everything in short bites, tweets, texts and the favorite, “just tell me the one thing&#8230;” Like, “Just tell me the one thing that makes the airplane fly.” OK, “It’s lift! Now, go build a plane!”</p>
<p>If you want a raise or a promotion you will have to prove to your boss that you got it, <i>really</i> got it; that you are not just cookie-cutting, not just copying-and-pasting, but actually <i>applying</i> what you have learned to a new situation. That’s the only way you will ever gain more responsibility, stature and compensation. And, by the way, respect.</p>
<p>Once your boss learns that he or she can trust and depend on you, you have proven your true value. Your boss needs the peace of mind that only comes when your decisions consistently demonstrate that you know what you are doing, and more importantly, <i>why</i> you are doing it.</p>
<p>Don’t look at work as putting in your “time.” It’s not just time you’re putting in, it’s decisions. When you just want the answers with no interest in the reasons and the principles behind them, you’re not learning, you’re <i>copying</i>. Don’t let the technology make you so lazy that you stop using your reasoning ability. Keep asking “why&#8221; till you understand the principle. Don’t look at the example that you are given to answer your “like what?” question as a one-off or isolated application, but as part of a bigger picture.</p>
<p>If you want that raise or promotion, <i>get</i> the bigger picture. The higher your viewpoint of the organization, what it’s doing and why, the greater your opportunities for advancement. Bosses want to delegate, especially in a growing organization. In fact, companies can’t grow without it. But the folks at the top who do the delegation have to feel confident that you understand the business as well as they do, so when they give <i>you</i> that power, you will make decisions the same way they do, or even better!</p>
<p>The real work is learning the reasons behind decisions and examples, learning the principles behind those reasons, extrapolating those principles to different conditions, and using those principles to make right decisions. Only then can you earn a promotion!</p>
