<p class="content__segment combx">Here’s our short list on what it takes for that kind of leadership:</p>
<p class="content__segment combx"><strong>1. Sensitivity</strong> – The ability to see beyond the present. The ability to recognize opportunities. And the ability to imagine solutions to problems and look for answers.</p>
<p class="content__segment combx">Leaders recognize the limitations of their own skill set and allow others to take the lead to solve the technical and marketing problems. They have the humility to be open to the input of others who have more experience in the space they will be venturing into.</p>

<p>One day, the new owner of the farm he once owned, tripped on a large muddy stone that flipped over and sparkled in the sunlight. You guessed it; the stone was a huge diamond! It was one of the largest ever found, and only one of many found right there on the land the former farmer had left! All along, he had diamonds on the soles of his shoes!</p>
<p>Larger companies often are blind to the gems they have right in their own backyards. They tend to overlook the talent that is exactly what they need when it is right there in front of them. They think that the folks they hire are suitable for the position for which they were hired. Period. If different skills are required, then they will simply create a new job description and find someone to fill the position whose skills are adequate.</p>
<p>The multi-functional folks often go undetected. They may even be discouraged from doing other tasks for which they are imminently qualified. Ingrained HR policies and procedures keep them firmly in their box. Even though these employees may be aware of a better use of their talents, sometimes in essential jobs not yet created, they may have no channel to communicate this. They are told to “stay in line” and do only the job for which they were hired.</p>
<p>The company may be more profitable, grow faster, and improve its sales, if they only could get out of the hubris of thinking that the way things have been organized is the only way. They prefer to follow their unwritten rule that dictates that accepting advice from a lower level worker is just, well, not done. It would upset the hierarchy. And so, for the sake of corporate structure, these diamonds are often overlooked.</p>
<p>We once had a receptionist who came to us with a new position she herself wanted to fill. We asked what it was, and she replied, “Traffic Manager.” “Really! Do we need a Traffic Manager?” we asked. She informed us that our buyers’ trucks were being turned away from our warehouse because they did not have an appointment, and were driving back across the country without our goods on board, resulting in out-of-stocks, which in turn resulted in loss of shelf position, sales, and profits.</p>
<p>She said our clients and their sub-jobbers needed to be hand held to get the right paperwork and make the appointments with our warehouse in order to keep our product moving.</p>
<p>Yes, she got the new position and we patched a hole in our boat that we didn’t even know we had!</p>
<p>What if we were rigid and thought, “She applied for, and filled, the receptionist&#8217;s job and that&#8217;s that?” Or worse, “How dare she challenge our long established organization chart?” We would never have gotten the best out of our employee. We would never have corrected an unseen problem that was costing us plenty!</p>
<p>Are there diamonds on the soles of your shoes? Do your “lower level” people see both problems and opportunities that you, your managers, and your HR people don&#8217;t? Why not ask them? You may find out you don&#8217;t have to sell the farm and search the world for what you want. First, take a closer look in your own backyard.</p>

Some people think it’s all about passion – and passion is certainly an essential ingredient. Some folks think it’s about the drive to achieve, and that will certainly keep you going when times get tough and pure tenacity is required. Others think it’s about superior marketing, like cute logos and compelling slogans, and certainly they play a part. Others think it’s about a superior product that corners the market and addresses a need missed by the competition, and that is also a big factor in success. The fact is, all of these are necessary to successfully run the race. But, sometimes we get so carried away with one or two of these success factors that we forget to take inventory, get down to basics, and truthfully assess our situation.</p>
<p>We have found that the 3 most important questions to answer for success (at just about anything) are the following:</p>
<p><b>1. Do you know where you are?</b> Sounds simple and obvious, but when you look closer, you find it’s a little more complex. For instance, where are you financially? What is your skill level? How much time do you really have to devote to the project? Is the need for your product or service known and appreciated by the distribution system you must rely upon to get into the market? Do you have good credit? What is your risk tolerance? What is your time frame? And the list goes on. But you really can’t get anywhere unless you are honest and detailed about where you are <em>right now</em>. Find someone who really knows you, and ask them keep you honest.</p>
<p><b>2. Do you know where you are going?</b> Are you building a business to create a job for yourself, a legacy for your family, or a value to monetize? Are you going to take over the planet or the neighborhood, or somewhere in between? Are you selling a product or a service? Online? At retail? Wholesale? Export? What are your first steps? Who is going to buy your business, brand, or product? What do you perceive as your definitive objective? Often, folks get so excited about their business ideas that they rush ahead, sometimes in the wrong direction because they didn’t really identify their ultimate goal. Look at the big picture and talk to the experts in your field before you commitment yourself to a destination. You may find yourself in a very different work style, requiring a very different skill set than the one you thought you needed if you assumed the wrong destination.</p>
<p><b>3. Do you know how to get there? </b>The road to success may be different than your preconceived notions. For us, we discovered that in the wine business (or for that matter in any consumer products business), it was through distribution. A great product at a great price with a catchy slogan was a requirement, but the way to success required that we actually manage the distribution system. It is the way the product gets to the end-user, and it required most of our time and money. What will you find out about your business that requires more time, energy, and funding than your product? What strategies will you develop to get to your destination, given a clear understanding of where you are and where you are going?</p>
<p>Sure, you need various ingredients for success, but you still can’t get there without taking inventory, identifying a destination, and choosing the right route. So, honestly answer these 3 questions: Where am I? Where am I going? How do I get there?</p>

It’s more of a discovery than a choice. You will not have the world of all possibilities to choose from, but if you analyze your strengths and weaknesses, you can identify the opportunities that are plausible.</p>
<p>The key to success is to understand what you have an abundance of and what you need more of. We all have a tendency to think we can do more that we actually can. This is why we recommend working with a third party who knows you very well. It will be harder to make claims knowing you are being held accountable.</p>
<p>Have your friend ask you these basic questions to better understand your capacities:</p>
<p>&nbsp;</p>
<p><strong>1. Time:</strong> How much time are you able to commit to your new venture? Do you have or plan to have children? Are you accustomed to taking vacations and long weekends? Do you have commitments to others, annual family reunions, or a significant other who wants your company on trips? How many days can you commit to working in a year? How many hours a day? Do you have regular appointments, kids to pick up, chores to accomplish and so on?</p>
<p><strong>2. Money: </strong>Start-ups eat money. Even though your goal is to attain cash flow quickly, you still should know what your limitations are. What are your savings? What are your credit card limits? What is your credit status? Can you raise private capital? Will your family help? Can you get a loan? Can you trade goods and services in lieu of having to buy them? How long will it take your new business to pay its bills, and can you or others bridge that gap? Now, multiply your anticipated needs by two or more!</p>
<p><strong>3. Skill Set: </strong>Education is not just the kind you get in school; it’s also the experience you have attained during your career. What do you excel at? How do you handle stress? Can you do what you do well and delegate the rest to others? Are you experienced at hiring and training? Most businesses come down to personnel management and some form of distribution management. Can you take advice? Are you willing to take a smaller piece of a bigger pie?</p>
<p><strong>4. Connections: </strong>Who you know is often more important than what you know. List anyone connected with the business you are considering. Who, from your past, can help you? Take a close look at your contacts, past jobs, and friends.</p>
<p><strong>5. Location: </strong>Where are you living now? Are you willing to move? How much and how often are you willing to travel? Some start-ups require a lot of travel. Certain mercantile and service businesses nail you down to one location permanently. Are your ready for that?</p>
<p>Once you can look your friend in the eye and honestly answer these questions, compare them to the opportunities you are considering. Thoroughly research each opportunity to identify what is required initially and in the long run, using your honest evaluation in each of the areas above.</p>
<p>Even if you discover the opportunity is not right for you, going though this process can help you understand the difference between what you want and what you need.</p>

They can describe the job for the new hire and be a reference for the last word in duties.</p>
<p>The problem is that nothing remains the same for very long. Constant operational changes and market pressures can make even new job descriptions obsolete within months. Job descriptions should be seen as living documents that require frequent updating.</p>
<p>Particularly in start-ups where duties and responsibilities are evolving, job descriptions should not be taken too literally. Entire functions can suddenly shift or be outsourced, leaving your staff questioning what they are supposed to do. Here are some principles about job descriptions we have found helpful:</p>
<ul>
<li><strong>Hire the person, not the job</strong>. The job you hired them for may not be the job in which they excel. The person may be worth keeping even if they are not performing well in their original job. If they demonstrate the ethics and quick learning abilities you seek, they will apply those attributes no matter what they are doing. You may soon discover they are better suited for some other job.</li>
</ul>
<ul>
<li><strong>Cover all the bases</strong> (but not necessarily by the same person). When you organize your business, don’t forget to take a micro view of each job description. Your goal is to cover all the bases with the people who are best suited to handle those components. By identifying the components independent of the job descriptions, you become more flexible and have the luxury of building the job for the person instead of the other way around.</li>
</ul>

<li><strong>Define the job in customer service terms. </strong>Every job description should begin with a preamble that states what your company produces and how this particular job helps make that happen. Make sure everyone gets a flow chart that shows how their paycheck, bonus and benefits get from your customer to them. Identify the performance gauging metrics for each job. Develop pay for performance compensation systems based on your company’s sales.</li>
</ul>

<li><strong>Reorganize often. </strong>Every<strong> </strong>time someone leaves your company, you have an opportunity to reshuffle the deck. Match your people’s personal skills with the various tasks in your company. Ask each member of your staff if they are happy with the assorted components of their jobs. Put the components of the job just vacated up for discussion. You may be surprised at the horse-trading that takes place! The job opening you end up with may look quite different from the one that was just vacated.</li>
</ul>

<li><strong>Let your people write their own job descriptions. </strong>Every year have your people update their job descriptions with what they are really doing now. This will help with training in the future and send your people a message that you value them and their approach to the job more than a static description that may be obsolete. Give your staff a chance to discover more efficient ways to perform or communicate. They will take ownership of the performance metrics if they have a voice in their creation and refinement.</li>
</ul>
<p>Keep your company up to date. Engage your people in the process of creating and updating their own job descriptions. Allow them to show you where they excel. Make the job description a current, living snapshot, and not a stale, portrait, wall hanging.</p>
