We’ve often said, “If you really want to change things, put a buck on it.” That philosophy has been recently documented by Nielsen, the leader in CPG market data. The biggest mega trend we see for 2019 is being driven by consumers who want to “vote with their purchases.” They are increasingly demanding transparency from CPG producers …and getting it!

Americans love their dogs. So why shouldn’t they want transparency from the company that provides them with their dog chews? That was the catalyst for Nature Gnaws founders Jay Mokbel and Steve Mamak. The risk they took in 2016 to produce and sell, all-natural dog chews has been validated by stellar growth over the past two years.

When we built the Barefoot Wine brand, we lived and died on the latest Nielsen ratings. So if you are in the packaged goods space, you want to pay careful attention to the latest Nielsen report “How and Why Sustainability is Gaining Momentum with Customers.”

For the purposes of this report, Nielsen chose to study purchases of three of the most common fast-moving consumer goods, coffee, chocolate and bath products, because of their differences from each other. What they found was that products with sustainability claims generally outperformed the growth rate of total products in their respective categories.

For instance, based on sales for the 52-week period ending 3/24/2018, the weighted average of all three categories showed 3 percent more growth for sustainable products. Sustainable coffee 11 percent more, sustainable chocolate 2 percent more and sustainable bath products 13 percent more than the total of their respective categories.

With the end of the year scramble, celebrating the Holidays, and then all that planning, energy, and the new initiatives we put out in the first quarter of the new year, it’s only natural to become preoccupied, focused, and concentrated on our goals.

But now, it’s Spring already, and before long, the year will be half over. Spring is nature’s “new year.” This is when it’s obvious to everyone that life is returning, and it’s time to grow again. Isn’t it time we renew some important relationships that might have fallen by the wayside in our struggle to grow our businesses? It is so important that we all stay connected, really connected, with our friends who mean the most to us. Let’s call them now!

Old Folks. When was the last time you spoke to the oldest living members of your family? A word from you can make their day! Many seniors feel alone and forgotten. Letting them know that they are important to you can actually improve their attitude, and their health. Sure, they’re unplugged, and technology has passed them by, but that’s all the more reason to reconnect with a personal phone call to make them feel like they’re still part of your life.

New Folks. What about those new folks you met that you liked so much – that you haven’t spoken to since? Take a look at your calendar. Identify the guests you have had, or visitors you have met on the trips you’ve taken in the past year. There is still time to cement those relationships with a friendly call or note reminding them of the good times you shared and that you are happy to have met them.

Old Customers. What about those former customers you are no longer doing business with? Take a look at your accounts over the past year or even two years. Look for clients and customers with whom you have already concluded business. Now is a great time to reach out and say hello. You want them to know that they were more than just a customer. Ask them how they’re doing and what their challenges are today. You may be surprised they can provide leads to even more business.

Foreigners. How about the friends that live in another part of the world you haven’t seen for a year or so? Think about the trips you’ve taken in the past few years to other countries. You met foreign nationals and American tourists. Whatever happened to them? You have that wonderful experience in common with them. They would love to hear from you again. We found that especially with foreign nationals, they can become friends for life if you just stay in touch.

Disabled. Who do you know who’s had an injury you can check up on? Who do you know who had a serious illness or underwent an operation requiring therapy and recovery? While you have been focused on your business, these people were taken out of the action in their businesses for a period of time. Some of them may still be recovering. They feel somewhat isolated themselves knowing that the world is spinning on without them. Spring is a great time to call these folks, wish them well, and tell them you are hoping for their speedy recovery.

As we come out of winter and into spring with the promise of new growth, new opportunities, and new friends, this is a great time to secure the important relationships we already have. Don’t let them drift away or become part of the past.

A simple telephone call or even a short note right now can keep those relationships alive and healthy. These folks will be so glad to hear from you and catch up. Don’t try to do it on Facebook or with a once a year summary letter. It’s too impersonal. Communicate just with them and just for them. Show them you care and still intend to include them in your life. It will mean the world to them!

“Shark Tank,” Silicon Valley and most of the business publications on the market underscore this popular premise. In fact, the business plan is now viewed as an application for venture financing. The idea seems to be, come up with an idea and get it financed, and you are golden.

But you’re not. Far from it!

Now you have given up equity to raise capital that you can spend in ways that may not be necessary or effective. Now you have given yourself the false sense of security that because your plan got financing, it must be right. Now that you have secured a “runway” and “burn rate,” you attract service suppliers interested in grabbing some of that capital. They want to sell you goods and services you don’t necessarily need, including staff, facilities and other overhead with monthly bills hungry for your money. Have you made adequate sales to justify those expenditures?

So, now you have funded your company without thoroughly understanding the sales or growth process, especially the most often overlooked and underestimated expense: the cost of sales.

Yes: permission! It’s subtle, but powerful.

Permission is a powerful idea in determining company culture. Are you giving your people permission to be creative, make decisions, solve problems, and take responsibility? Or, in the name of efficiency, structure, or compliance, are you preventing the very type of support you need?

Here are some ways to give your people permission:

Compensation

Some part of employees’ compensation should be based on sales, growth, and profits. It will take some time to identify and agree upon metrics used to measure those key indicators, but get started now and tweak it every year until it’s right.

If you offer a bonus, make it quarterly. A year is too long for them to remember, and after a poor first half of the year, they may just give up. Quarterly is short enough to remember, and if they have a bad quarter, well, there’s a new opportunity next quarter.

Knowledge

Your staff can’t help you if you don’t tell them what you need. Many businesses believe in the “need-to-know” policy which keeps employees in the dark. We believe in the “know-the-need” policy which includes them in the company’s challenges, opportunities and triumphs.

They already have your corporate knowledge and a stake in solving your problems, especially if they share in your success. We suggest quarterly meetings with sales and sales support staff (i.e., everybody not in sales) to brainstorm solutions. They will surprise you with their great ideas!

Are the views of those operating your business still in line with your company vision and mission?

“As a company grows, a shift can occur as the owner transitions from exercising a lot of control and begins to delegate to management,” says business consultant Beatrice Chestnut of The Chestnut Group and author of The 9 Types of Leadership. “If managers have different personality styles and world views than the founder, a misalignment can occur between the original vision and the management team’s priorities.”

Organizations evolve, and that process is a natural part of growth, adds Brad Deutser, president of Deutser, LLC, a consulting firm that advises leaders and organizations during times of transition, growth and crisis.

“The highest-performing organizations are those that grow from the inside out. When organizations are anchored by a strong culture, they are more effective at scaling and driving performance of their people and business.”

Now is the time to take a good look at your business and sharpen those pruning shears.

When we were building the Barefoot Wine brand, we would sweat out the new year because that’s when the chain buyers and big box stores would cut out the “dead wood.” We knew that if our brand didn’t perform to their expectations, it could get discontinued. And well it should, since there was only so much shelf space. Buyers had to prune out the losers in order to make more room for the winners. Luckily we were rarely cut out of the sets because we were doing a lot of pruning of our own.

Any good gardener knows that skillful and timely pruning increases the strength and yield of your plant. Pruning can determine the direction of growth and suppress disease. But ya gotta do it!

Luckily we were rarely cut out of the sets because we were doing a lot of pruning of our own!

Every year we looked at our business with a pruner’s eye. What was growing and what was dead wood? What needed more support and what needed to go to make way for new growth? Then we made some strategic pruning decisions.

We started with what was working well and realized that with more mind share, encouragement, and support it would work a whole lot better. We also realized that mind share was limited, as were funds and time dedicated to oversight. So, this additional energy, focus, and attention had to come from somewhere. Then we looked at what wasn’t working, what wasn’t producing, and what was sucking our energy, and that’s where we pruned!

This is not to say that investing in the future is a bad idea if it doesn’t pay off immediately. On the contrary. You need to invest to see a return and sometimes that investment can be a multi-year investment. But that’s where the real skill comes in. What investments in people and initiatives have gone on too long and need to be cut? How do you know when is the right time to say good-bye?

Gardeners love the winter because without the leaves, the trees and shrubs show their true structure. It’s easier to see where they are naturally headed and what adjustments are required to help them along. Many businesses slow down at New Years and sometimes for several months thereafter, giving you an opportunity to examine your structure without all the day-to-day demand clouding your view. Now is the time to get in there and make some strategic cuts that will take you in the direction you want to go. Now is the time to channel energy from losing propositions into winning ones.

When you analyze your business this winter, consider these two basic pruning principles that worked for us:

Protect. Decide who and what could improve with more help, guidance, or support. Ask yourself how they have demonstrated their potential to grow, and what they have brought into fruition. Discover the budding opportunities. Are they scalable? Decide if they are worth additional support.

Prune. What is not producing well? Who and what are sapping your resources, thus reducing your ability to support who and what are working? Make cuts in order to channel your limited amount of time, energy, money, and focus into those people and those initiatives you want to protect and nurture.

Annual pruning is really the reallocation of your resources. There will be new growth in the spring. So, get ready for it now and reap the rewards in a few months!

Here’s to a more efficient, and thereby more prosperous, New Year!

Someone is taking a risk on you. Money without trust can be very expensive.

The banks love it when you have to come to them to borrow money at high rates to pay for your services and supplies. When you can’t collect the money owed you before your bills are due, they are right there with short-term loans and lines of credit.

So do you really need more money? Or do you need to develop better relationships with your vendors and suppliers?

First, you build a relationship based on trust with your key suppliers. With that foundation, they will be more likely to raise your limits and extend your terms. Over time, they will realize that your success is a key to their own growth and success.

But how do you get to that level of trust? It takes empathy, communication, dependability, and good behavior – over time. They have to believe that you have their best interests at heart. That means that you must be clear about what their best interests are. Where are they going with their business? Who is their competition? Where do they want to be in five years and how can you help them get there. We chose our suppliers and vendors based on how we could grow our businesses together. We also took this approach when choosing our distributors. We offered them big discounts on volume for cash and then helped them sell it. They became loyal and we enjoyed dependable receivables.

The whole idea here is to reduce your need for cash in the first place – so you don’t have to borrow so much or so often. Ideally, your buyers pay you before your bills are due! And conversely, your bills ideally aren’t due until your incoming checks have cleared. The reality is somewhere between that ideal situation and borrowing money to pay for all your supplies and services. This is where building a strong relationship based on trust really pays off. The stronger the relationship, the less money you need! Period!

When you write a business plan, you itemize the costs you expect to pay. Then you start your business and find out costs are higher than you planned. When you itemize your receivables, they are almost always less – and received later – than you planned! In other words, your business plan is generally impractical. The day after you open your doors, it’s the cash flow projection that is guiding your business, not your business plan. Your business relationships directly affect your cash flow projection and the very survival of your business.

The sooner you get started, the better. Identify right now the suppliers and vendors you can grow with. When you grow, they grow.

But don’t leave out the magic ingredient, the foundation of trust. Let your major vendors know your plans, your directions, and the obstacles you face. Offer them long-term contracts that make them feel comfortable about helping you grow. Call in advance when you can’t make a payment and offer a plan to get your account current. Meet with them on a regular basis to review your progress and ask for the help you need – that will result in more sales for them.

Remember your vendors and suppliers will judge you more by how you behave when you’re in a pinch than when it’s smooth sailing. That’s when you show your true intentions. That’s when you show your stuff and build your trust, and that’s when you can reduce your need for capital.

In the early days of growing your business with limited time, resources, and funds, you don’t want to hear, “I was there, pay me!” Paying for attendance, instead of performance, will quickly drain your budget and cause you to miss precious opportunities. You simply don’t have the luxury to pay people for attendance alone, even if you wanted to.

When you are looking to hire new employees, look for folks who are self-starters and problem solvers. Look for people who have worked on a project with a team, preferably as the team leader. Even better, look for experience operating a small business. In other words, look to hire people who think like an entrepreneur. These are the ones who have the mindset to think and act beyond their assigned duties and look at the whole picture.

One of the biggest challenges your startup faces is a clear definition of the jobs that are required to make it run successfully. When you start out, you simply don’t know what is required of you and your fledgling company to satisfy the needs of your clients. You find out as you go along. Likewise, your employees must be flexible and look for every opportunity to contribute, whether or not it is in their job description.

Just like a tennis player with knees bent, ready to spring into action in whatever direction required to return the ball, no matter where the ball comes from, your startup team has to be flexible and prepared to get the job done. They must also be looking for the ball! You can’t afford to have folks who don’t think sales is their responsibility. They have to have a financial interest in sales in order to understand the most important word to any startup, “urgency!” They have to know that somehow their income and job security is based on that next sale – and do all they can to make it happen, and keep it happening!

To reinforce this idea, you as the owner must be ready to take a smaller slice of a larger pie. You must be willing to share in the upside and offer quarterly bonuses based on sales, growth, and profitability. If you must pay guarantees or base salaries to salespeople, make it an advance on commissions. Do whatever you can to send the message that their income, security, bonuses, and benefits all come from sales.

When you hire entrepreneurial thinkers you have employees who are willing to bet their income on your success, folks who believe in what you are doing, and believe they can be instrumental at some level in making it happen. To support this idea, you must present them with a comprehensive orientation period, thorough training, and access to continued learning resources. Show them how they can best contribute to the needs and ultimate success of your company by investing their skills with the knowledge that they will benefit when the company grows and becomes more profitable.

Wouldn’t you rather have “investors” than “employees” anyway? Think of what it will do for your startup company culture! Think teamwork, focus, and commitment. Think of how it will reduce your need to supervise and micro-manage your people, allowing you the time and attention to focus on more pressing matters. We like to say, “In a startup there is no room for passengers. If you’re not steering, rowing, or bailing, you are swimming because you are no longer on board!”
