										<content:encoded><![CDATA[<p><a href="https://thebarefootspirit.com/?attachment_id=17393"><img class="size-medium wp-image-17393 alignleft" src="https://thebarefootspirit.com/wp-content/uploads/2020/07/shutterstock_735803347-300x200.jpg" alt="" width="300" height="200" /></a>It doesn’t matter how you view the pandemic. It doesn’t matter if you believe in crowd immunity, if it’s political, or whose fault it is. It doesn’t matter if you think it’s an imposition on your freedom. What matters is whether or not you can get medical treatment when you need it. It matters if you die of an appendicitis or can’t get your broken leg fixed. It matters that the hospitals are overwhelmed and you can’t get in for “regular” medical issues. And that’s what’s coming – and in some areas, it is already here.</p>
<p>Every time that happens, the authorities have to shut the economy down. It matters that you can lose your job, hurt the economy, and really lose your freedom, not just by having to wear a mask, but by being ordered to shelter in place again. These developments are happening regardless of your opinions.</p>
<p>Sure, looking back there’s plenty of folks to blame, but that doesn’t matter now. The only thing that matters now is that we increase our hospital capacity and follow the European lead – short-term pain for long term gain: Super cautious reopenings with disciplined mask wearing and social distancing. It can be done. It has been done. But not so in the USA.</p>
<p>It’s getting harder to face our European friends on international Zoom calls because we look like fools for our lack of resolve, our selfishness, and our lack of discipline. Our national behavior of repeatedly filling up hospitals and getting closed down is undermining our credibility on other levels. Why should others listen to us when we continue to damage our own health and economy?</p>
<p>Where we live in Northern California, we have seen the community pull together to fight, contain, and rebuild after huge climate-caused and out-of-control wildfires. One, in our region, was the size of the city of Sacramento driven by 90 mile-per-hour winds that destroyed more than 6000 structures.</p>
<p>We could have blamed the power company, the utility oversight body, or even the oil companies for raising the temperature. We could have, but it wouldn’t have mattered. What mattered was getting the fire under control – and fast.</p>
<p>We could have whined and belly-ached about our loss of freedom when the firefighters closed down our freeway and evacuated us, but we all knew we had to cooperate to overcome the threat. There’d be time enough for blame and politics later, but now we had to save our lives and our economy, and everybody knew it. The result? Short-term pain for long-term gain. We got the fire out and are rebuilding our communities.</p>
<p>That’s what we have to do now, with the same conviction and the same resolve. They say, “Only fools fight in a house on fire!” No matter what our opinions may be, let’s all at least agree that overwhelming the hospitals is something we must work together to prevent. This virus is spreading like a wildfire! Let’s not go out and set new fires by not wearing a mask or social distancing. Until we have a proven vaccine, the authorities will continue to shut down the economy and order us to shelter in place every time that red light goes off on their dashboard indicating that the hospitals are filling up.</p>
<p>A country’s reputation is ultimately defined by the determination of its people. If we show ourselves to be foolish while overwhelming our hospitals, we will certainly look that way to others. We can tell you from being in business for decades, “It takes many years to build a good reputation, but you can lose it in a minute!”</p>
<p>Compassion should be driving our resolve to put out this “fire”! As the song say’s “…and crown thy good with brotherhood, from sea to shining sea.” Where is the brotherhood these days? But if all you think about is yourself, why foolishly lose your health, your economy, and your international reputation? Others have controlled this wildfire. We can do this!</p>

Companies usually relegate customer service to the bottom of the corporate structure pyramid because they&#8217;re seen as some kind of a clerical call center. They&#8217;re the ones who answer the 800 number complaints and comments. And they’re the ones who are expected to solve customer problems “down” at their level.</p>
<p>In the top-down structure of the classic pyramid company, production and marketing have a higher status than sales and customer service. Products are pushed down to the salespeople to sell. And if any complaints try to come back up, you guessed it, they are kept down by the customer service people.</p>
<p>Some companies actually rate their customer service people by how few complaints escalate up to management. We think this limited view of the customer service is not only unfair, but it’s unprofitable, wasteful, and ultimately unwise.</p>
<p>Why? Because this view of customer service ignores the fact that, except for your salespeople, your customer service people are the <u>only</u> ones in your company who talk directly to your customer every day. They know what your customers like …and hate about your company’s products. They know about your competition. They hear daily suggestions about how to improve your products. They know when and where your products are out of stock. And they are the ones who can turn your complainers into advocates.</p>
<p>In fact, we don&#8217;t call it “Customer Service.” We call it “Customer Intel.”</p>
<h2>The Two-Division Company</h2>
<p>A popular keynote we present for large companies that want to engage and empower their people with the entrepreneurial spirit is “The Two Division Company.” The two divisions are <em>Sales </em>(which includes Customer Service) and <em>Sales Support</em>  (everybody else from the CEO to the receptionist).</p>
<h3>Customer Service &#8211; Resolve Issues, Win Back Customers &amp; Get Feedback</h3>
<p>A customer can only give you two things: their money and their feedback. The feedback is extremely valuable. That&#8217;s because it is the information you need to keep your goods and services relevant, stay on top of your distribution system, and stay ahead of your competition. In other words, it&#8217;s the information you need to stay in business!</p>
<p>Unlike the focus groups and market studies that the marketing people spend thousands on, the information your customer service people get is unfettered, unbiased, and timely. And it comes from folks who care enough about your company to call and complain. Many are brand advocates seeking resolution for their favorite brand, the brand they&#8217;ve told their friends and neighbors to buy. Now that brand let them down. If they can get resolution they won&#8217;t feel obligated to go back and tell everyone they know about the problems they ran into. Instead, they will celebrate the problems and the solutions as validation for their continued advocacy.</p>
<p>Once their problem has been resolved, they can provide vital information you need like: Where did they buy it? Was it in stock? How long have they been a customer? Have they been satisfied with it in the past? What suggestions do they have to improve your products, marketing, and service? Will they recommend your brand to others?</p>
<h3>Formal Lines of Communication Focusing on Sales &amp; the Customer</h3>
<p>If you don&#8217;t have it already, we recommend that you at least establish formal lines of communication between sales and customer service on the one hand, and production, marketing, and management, on the other. By focusing on sales and the customer, instead of divisions of labor, specialization, and chains of command, some of those complaints and suggestions can find their way back up into the company structure where they belong to keep your products relevant and competitive.</p>
<p>Why not start today by renaming your customer service department, “Customer Intel” and benefit from what they hear from your customers? They can do much, much more than complaint resolution.</p>

<p>One question that was particularly telling was, “How do you to get the most out of your employees?”</p>
<p>We’ve given many talks and worked with many companies on this issue, plus we have our own experience building the Barefoot Wine Brand. We had virtually no turnover during the last several years before we were acquired. These were also the same years that the brand made leaps and bounds in the marketplace and overcame seemingly insurmountable obstacles. Most of those solutions came from our own people.</p>
<p>“What was the most important thing that made the difference?” they asked.</p>
<p>We told them to “overkill on orientation.” First, your employees have to know where the money comes from and how it gets to them.</p>
<p>Don’t just show your new employee the bathroom, the coffee room, and their go-to person. Take orientation to a whole new level driven by two concepts:</p>
<ul>
<li>You can move wet cement with the trowel, but when it hardens, you’ll need a jackhammer. Your people will create their own ideas of how things should be done if you don’t provide them early and often with your way of doing business. Their preconceived misconceptions are at the root of most engagement issues.</li>
<li>Most people can instantly grasp an image yet struggle over dialogue and written text. Use graphic simplicity to present seemingly complex ideas in pictures, charts, and process maps that are easy to understand.</li>
</ul>
<p>Use these concepts by presenting them on day one with two such infographics:</p>
<ol>
<li><strong> “The Money Map”.</strong>This is like a treasure map that shows the employees how the funds to pay their salary, bonuses, and benefits come into your company. It graphically demonstrates every transaction that must occur between the ultimate end-user and all the players and stakeholders your company must satisfy in order to pass those funds up the chain, step-by-step, to your company. It shows how each player must cover his overhead, make a profit, and purchase your products and services.</li>
</ol>
<p>The money map not only shows new employees where the money comes from, but it shows them the bigger picture. For one thing ,it eliminates the idea that the employer is some kind of a sugar daddy and clearly demonstrates how dependent the employee’s income is on the performance of the company.</p>
<p>By demonstrating all the key relationships, the employee begins to clearly see how they can fit in and how they can make a difference. It’s hard to engage people when they don’t understand the wider business process at play. In fact, they will make their own assumptions about the nature of things. Over time, these misconceptions will harden, and ultimately you as their employer, will need that jackhammer.</p>
<ol start="2">
<li><strong> “The Two-Division Company”.</strong>Unlike the typical pyramid structure organization chart with many layers and silos indicating status divisions of labor and chain of command, we gave them a very simple organization chart with only four boxes stacked vertically.</li>
</ol>
<p>The top box was labeled “The Customer”. The next box was labeled “Sales”. Below that was a box labeled “Sales Support”. The final box was labeled “Not Employed Here!” So, in our company, everybody who is not in Sales was in Sales Support. That included most of our employees.</p>
<p>This gave everybody the message that we should be listening closely to what the salespeople and the customer service people had to say about the customer and the marketplace. After all, they were the only people in the company that were in direct contact with the customer and marketplace every day. And as they learned from the money map, that is where their salary came from.</p>
<p>This form of orientation quickly and clearly shows your new employees how they are positioned to make a difference before they develop entrenched and counterproductive misconceptions. If they don’t get these simple concepts early on, it will be much more difficult to engage them in problem solving, innovation, and disrupting initiatives. But when they have a firm foundation and understand how it all works, they will not only be engaged, they will be empowered!</p>

But something changed along the way. They lost the entrepreneurial spirit!</p>
<p>What happened? Did they get so carried away with the specialization of human resources, they forgot what their founders knew &#8211; that sales are essential to survival? Did the various siloed specialties, like engineering, marketing, R&amp;D, and admin, actually begin to believe that they were more essential than sales?</p>
<p>The specialties began to organize, have their own groups, their own conferences, their own publications. And as they became isolated and insulated from sales, they began to take sales for granted. “Sales can’t happen without my skill set,” became the refrain. Or worse, “Sales? That’s not my job!”</p>
<p>A “good idea” was thought to be all about improving some part of the <em>production</em> process. But did the folks who executed and improved those processes know <em>why</em> their process was essential to sales? Probably not. Management might say “They didn’t need to know.” But knowing <em>why</em> you are performing a process is the backbone of the entrepreneurial spirit. <em>Sales </em>is the reason!</p>
<p>We were honored to be the Keynote Speakers for the 75<sup>th</sup> Anniversary Summit for <a href="http://www.ideas-america.org/" target="_blank" rel="noopener">IdeasAmerica</a>. These are the folks who brought you the suggestion box in the early 1940’s and have advocated for employee-authored good ideas ever since. We decided that our message should encourage them to explore the cultural conditions that allow for, and promote, the engagement of employees.</p>
<p>Here’s our short list:</p>
<ol>
<li><strong> Overkill on Orientation.</strong> It’s not just where the bathroom, coffee, forms, and go-to person are. It’s how the money that’s in paychecks, benefits, and bonuses <em>gets </em>to your employees. Show them a graphic “money map” that identifies everyone who touches your company’s products or services, and what each one wants from your company. They will see more clearly how they fit in.</li>
<li><strong> Pay for Performance. </strong>At least some part of your employees’ compensation must be tied to sales, growth, and profits. When you put all your people on the same bonus plan, you create the comradery of a well-practiced team with the same goal. The most effective bonuses are given quarterly &#8211; long enough to get the numbers and short enough to stay attainable.</li>
<li><strong> Know the Need. </strong>Some companies are convinced that their people don’t need to know about sales, marketing, or competitive challenges. But when your people get the big picture, see how they fit in, and realize that you view them as a valuable problem-solving asset, they become more creative, and more <em>loyal</em>.</li>
<li><strong> Grant Permission. </strong>Mistakes will happen. Make them permissible, as long as they are followed by immediate improvements to the company’s processes and procedures so they will be less likely to reoccur. Grant permission to brainstorm and entertain “crazy” ideas to solve problems. They often lead to a bright idea and a practical solution.</li>
<li><strong> Give Acknowledgement. </strong>Make acknowledgement both public and written, and copy the whole team. Everyone will know more about who is being praised and have more respect for that person. They will likewise anticipate public praise when they solve problems. Some studies show that being appreciated is even more important than salary.</li>

<p>The program, now in its 25<sup>th</sup> year, is beloved by consumer and the 16,000 companies and organizations that voluntarily participate to produce more efficient appliances to reduce energy consumption, dependence on foreign oil, and significantly reduce carbon emissions. According to the EPA’s Energy Star’s web site, “Energy use in homes, buildings, and industry account for two thirds of greenhouse gas emissions in the United States. As of December 2013, families and businesses have realized estimated savings of more than $295 billion on utility bills and prevented more than 2.1 billion metric tons of greenhouse gas emissions over the past two decades. The interplay of government, business, and market forces brought together through ENERGY STAR has changed the energy efficiency landscape.”</p>
<p>The Energy Star System is a simple no-brainer way of advising the consumer about the ultimate energy cost to them of appliances, homes, commercial buildings and industrial plants. The site adds, “ENERGY STAR has been instrumental in reducing this energy use in order to realize significant greenhouse gas (GHG) emission reductions &#8211; contributing to important health and environmental benefits by addressing the challenges of climate change while strengthening our economy. ENERGY STAR benefits have grown steadily over time, nearly tripling in the last decade.”</p>
<p>The program has wide-spread, bi-partisan support, is embraced by the Fortune 500 and represents a cooperative effort by many sectors of our economy from “manufacturers and trade associations, to retailers and efficiency program providers, to home builders and small businesses. ENERGY STAR has grown to represent products in more than 70 different categories, with more than 4.8 billion sold since 1992. More than 1.5 million new homes and more than 22,000 facilities proudly carry EPA’s ENERGY STAR certification, use dramatically less energy, and are responsible for substantially less greenhouse gas emissions than their peers.”</p>
<p>According to the site, “an ENERGY STAR clothes washer uses about 70 percent less energy and 75 percent less water than a standard washer used 20 years ago, (and) a home with the star is 15% more efficient. 85 percent of Americans recognize the blue ENERGY STAR label. Of the households that knowingly purchased an ENERGY STAR certified product, about 75% credited the (Energy Star) label as an important factor in their decision. The latest Good Housekeeping internal reader audit shows that at 92%, ENERGY STAR is now tied with Good Housekeeping (Seal of Approval) in terms of brand influence.” So why ax it?</p>
<p>Do we really want to turn back the clock that far? Do we really want to pay that much <em>more</em> for energy again? At what point does this move become an obvious attempt to bilk the consumer, stifle progress, and hurt the international competitiveness of US products to satisfy one, powerful, interest group? Who could possibly win if this vital all-American program is eliminated? We think it obvious! The energy companies!</p>
<p>So, no matter what your political affiliation, let your federally elected representatives know that the Blue Energy Star label is well worth saving to reduce your operating costs, reduce our foreign dependency, reduce our emissions, increase our health, and bolster our economy. Eliminating the Blue Star is a bad for American business and human welfare all the way around!</p>

<p>One day, the new owner of the farm he once owned, tripped on a large muddy stone that flipped over and sparkled in the sunlight. You guessed it; the stone was a huge diamond! It was one of the largest ever found, and only one of many found right there on the land the former farmer had left! All along, he had diamonds on the soles of his shoes!</p>
<p>Larger companies often are blind to the gems they have right in their own backyards. They tend to overlook the talent that is exactly what they need when it is right there in front of them. They think that the folks they hire are suitable for the position for which they were hired. Period. If different skills are required, then they will simply create a new job description and find someone to fill the position whose skills are adequate.</p>
<p>The multi-functional folks often go undetected. They may even be discouraged from doing other tasks for which they are imminently qualified. Ingrained HR policies and procedures keep them firmly in their box. Even though these employees may be aware of a better use of their talents, sometimes in essential jobs not yet created, they may have no channel to communicate this. They are told to “stay in line” and do only the job for which they were hired.</p>
<p>The company may be more profitable, grow faster, and improve its sales, if they only could get out of the hubris of thinking that the way things have been organized is the only way. They prefer to follow their unwritten rule that dictates that accepting advice from a lower level worker is just, well, not done. It would upset the hierarchy. And so, for the sake of corporate structure, these diamonds are often overlooked.</p>
<p>We once had a receptionist who came to us with a new position she herself wanted to fill. We asked what it was, and she replied, “Traffic Manager.” “Really! Do we need a Traffic Manager?” we asked. She informed us that our buyers’ trucks were being turned away from our warehouse because they did not have an appointment, and were driving back across the country without our goods on board, resulting in out-of-stocks, which in turn resulted in loss of shelf position, sales, and profits.</p>
<p>She said our clients and their sub-jobbers needed to be hand held to get the right paperwork and make the appointments with our warehouse in order to keep our product moving.</p>
<p>Yes, she got the new position and we patched a hole in our boat that we didn’t even know we had!</p>
<p>What if we were rigid and thought, “She applied for, and filled, the receptionist&#8217;s job and that&#8217;s that?” Or worse, “How dare she challenge our long established organization chart?” We would never have gotten the best out of our employee. We would never have corrected an unseen problem that was costing us plenty!</p>
<p>Are there diamonds on the soles of your shoes? Do your “lower level” people see both problems and opportunities that you, your managers, and your HR people don&#8217;t? Why not ask them? You may find out you don&#8217;t have to sell the farm and search the world for what you want. First, take a closer look in your own backyard.</p>
